Job Control, Cognitive Demand, and Production Responsibility

Abstract

This psychological measure, developed by Jackson, Wall, Martin, and Davids in 1993, is designed to comprehensively assess critical dimensions of an employee’s work experience within an organizational setting. The scale focuses on three primary constructs: the extent of job control, the level of cognitive demand, and the degree of production responsibility inherent in a specific role.

The scale is structured into five distinct sub-dimensions. Job control is separated into timing control, defined as the freedom an employee has to determine the scheduling of their work, and method control, defined as the freedom to choose how to carry out tasks. Cognitive demand is split into monitoring demand (the requirement to perform passive monitoring tasks) and problem-solving demand (the need for active cognitive processing to prevent or detect errors). The final dimension, production responsibility, measures the extent to which a job involves accountability for avoiding lost output or damage to expensive equipment.

Purpose

This differentiation is crucial for understanding how specific job design elements impact outcomes like anxiety, depression, and job satisfaction.

Construct

The instrument measures a five-factor structure comprising three overarching constructs: Job Control, Cognitive Demand, and Production Responsibility. These factors are critical components in models of occupational stress and job design, particularly the Job Demands-Control model.

The five measured subscales are:

  • Timing Control: The autonomy an employee has over the scheduling and pacing of their work activities.
  • Method Control: The freedom an employee possesses to determine the specific procedures and approaches used to complete tasks.
  • Monitoring Demand: The requirement for passive vigilance and sustained attention to track processes or systems to ensure proper functioning.
  • Problem-Solving Demand: The need for active cognitive processing, involving analysis, diagnosis, and resolution of novel or complex errors and issues.
  • Production Responsibility: The degree of accountability for preventing material loss (output reduction) and damage to high-value assets or machinery.

Validity

The structural integrity of the measure was established through rigorous statistical testing. Jackson et al. (1993) utilized both exploratory factor analysis and confirmatory factor analysis across two independent samples, confirming the predicted five-dimensional structure of the instrument.

The instrument demonstrated strong theoretical alignment with established psychological outcomes. Job control showed expected positive correlations with employee length of service, high job decision latitude, and increased job satisfaction. Conversely, higher levels of job control correlated negatively with adverse psychological states, specifically employee anxiety and depression (Wall et al., 1996).

Furthermore, both types of cognitive demand (monitoring and problem-solving) correlated positively with overall job control and job decision latitude, suggesting that demanding jobs often provide greater autonomy. The five subscales were also effective in discriminating between different job roles and levels of technological complexity; for instance, roles within fully computerized processes exhibited significantly higher scores on monitoring demand and production responsibility compared to non-computerized settings.

Reliability

The internal consistency of the subscales was assessed using Coefficient Alpha (Cronbach’s Alpha). The results indicated acceptable to strong reliability coefficients for most scales in the Jackson et al. (1993) study:

  • Timing Control: .79 to .85
  • Method Control: .77 to .80
  • Monitoring Demand: .73 to .75
  • Production Responsibility: .86 to .90

The Problem-Solving Demand scale showed slightly lower, though still acceptable, consistency, with alpha values ranging from .50 to .67. Subsequent research by Wall, Jackson, Mullarkey, and Parker (1996) found that combining method control and timing control into a single, broader control scale yielded a high coefficient alpha of .86.

Test-retest reliability estimates (Jackson et al., 1993) demonstrated moderate temporal stability over time: Timing Control (r = .50), Method Control (r = .57), Monitoring Demand (r = .51), Problem-Solving Demand (r = .43), and Production Responsibility (r = .42).

Factor Analysis

The factorial structure of the Job Control, Cognitive Demand, and Production Responsibility measure was robustly examined using statistical methods designed to confirm underlying dimensions. The initial validation study by Jackson et al. (1993) employed two distinct statistical approaches—exploratory factor analysis (EFA) and confirmatory factor analysis (CFA)—across separate samples of employees.

This dual approach definitively supported the hypothesized structure, confirming that the items loaded onto five distinct, yet related, factors: Timing Control, Method Control, Monitoring Demand, Problem-Solving Demand, and Production Responsibility. This confirmation provides strong evidence for the measure’s construct validity and its ability to separately assess these specific aspects of job design.

Production responsibility items:

  1. Could a lapse of attention cause a costly loss of output?
  2. Could an error on your part cause expensive damage to equipment or machinery?
  3. Could your alertness prevent expensive damage to equipment or machinery?
  4. Could your alertness prevent a costly loss of output?
  5. If you failed to notice a problem, would it result in a costly loss of production?
